What is the organization actually doing — and why?
Before you change behavior, understand it. Resistance, hesitation, silence, contradictory behavior, the unwritten rules, what people have learned from the transformations before this one. The lens is the Culture Stack — four layers: assumptions, experiences, consequences, behavior. One question shows how it works: your best performer delivers, treats people badly — and gets promoted anyway. What does everyone else learn? You leave the day with a clear view of why your organization behaves the way it does today.

Shape the conditions.
What behavior does the transformation need — and what makes it credible?
Which existing behavior works against it? What does leadership currently reward, tolerate or ignore? Where do words and experience contradict each other? Which consequences have to change? Most of the day is spent on your case.

Make it stick.
How does new behavior become the new normal?
How new experiences become new assumptions: repetition, role modeling, decision routines, recognition and consequences — and how to keep the organization from reverting when pressure rises.
